The product tour has been the onboarding industry’s default answer for ten years. Build a walkthrough. Trigger it on signup. Point at buttons. Ship it.
And it doesn’t work. Not because teams build bad tours, but because the tour itself is the wrong object for the job. A tooltip has never activated a confused user. It has only ever pointed at the problem and walked away.

A product tour is an overlay. It sits on top of your product without being part of it. It points at a UI element and says something like: “This is where you create a project.” Then it advances. Then it points again.
The category goes by many names: product tours, onboarding checklists, interactive walkthroughs, tooltips, digital adoption platforms, in-app guidance. Appcues, Pendo, WalkMe, Chameleon, Whatfix, UserGuiding. All of them, enterprise DAP or seed-stage tour builder, share the same underlying structure: pre-scripted content anchored to specific UI elements, delivered passively, requiring the user to read, interpret, and act independently.
The mechanism has not changed since the first tooltip-based tools appeared in the early 2010s. The overlay paradigm predates LLMs, before AI could see a screen, before real-time voice was viable at software scale. It was invented to approximate the 1-on-1 session at zero marginal cost. It has always been a compromise. The industry has spent a decade optimizing the compromise instead of questioning it.
The question worth asking: what does the user actually need that a tour is supposed to provide?
They need to understand what the product can do for their specific situation. They need to complete their first meaningful workflow, the one that predicts whether they will ever come back. They need someone or something that can tell when they’re stuck, answer their question, and show them the next step on their actual screen, not a generic demo.
A static overlay can do none of that. It can only point.
Where It Fails: Onboarding
The onboarding failure is the most documented and the most ignored.
Onboarding checklist completion rates average 19.2% across SaaS products. The median is 10.1%. That means nine out of ten users who reach your onboarding checklist do not finish it. For product tours specifically, the headline number is better: Chameleon reports an average completion rate of 61% across 15 million end-user experiences. But that number reflects only tours the user chose to start and did not dismiss in the first step. It does not count the users who clicked away before the tour launched, the ones who saw it and immediately hit “Skip,” or the ones who tapped through every step without reading a word and called it done.
The deeper failure is not completion. It is activation. Users who complete a tour without reaching the activation moment, the specific workflow that creates the experience of value, churn at the same rate as users who never started the tour. The tour is not a proxy for activation. Completing a tour is not arriving at value. It is reading about how to arrive.
The data on what happens when users don’t activate is unambiguous: 75% of users churn within the first week without meaningful engagement, and users who don’t engage within the first three days have a 90% probability of churning. Nearly 25% of users who sign up never use the product at all.
A tour that a user clicks through in 90 seconds, nods at, and ignores has a completion rate of 100%. It has an activation contribution of zero.
The problem is not that tours are too long or triggered at the wrong time. The problem is that a user who is confused cannot resolve their confusion by reading a tooltip. Confusion requires a conversation. A tooltip is a sign, not a guide.
Where It Fails: Feature Adoption
The product tour’s onboarding failure is well understood. The feature adoption failure is less discussed, and more expensive.
The average feature adoption rate across SaaS products is 24.5%. The median is 16.5%. That means for every four features in your product, on average only one sees meaningful uptake. The other three exist, were built, are maintained, and are invisible to most users.
Product teams respond to low feature adoption the way they respond to low onboarding completion: build a tour. In-app announcement. Tooltip pointing at the new button. Walkthroughs for the new workflow. The result is the same: most users dismiss the announcement, ignore the tooltip, and do not change their behavior.
The reason is structural. A user who does not understand why a feature matters to their specific workflow cannot be convinced by a tooltip that it does. If they can’t connect a feature to their own goals within ten seconds, they skip it. The tooltip does not know what their goals are. It is the same message sent to every user, regardless of their role, their use case, or what they’ve been doing in the product for the last three months.
There is also the maintenance problem. Product tours are anchored to specific UI elements via CSS selectors. When a product ships a redesign, moves a button, or changes a form field, every tour that references those elements breaks. The tooltip either points at nothing or points at the wrong thing. Someone has to manually update each one. For a product team shipping changes weekly, this is a permanent overhead cost paid every time the product improves.
The result: teams build fewer tours than they need, delay updating broken ones, and learn to accept that a significant portion of their guidance layer is stale. The feature adoption problem stays.
Where It Fails: Training
In-app tours are used for employee training, onboarding new hires to internal tools, and rolling out software changes across organizations. This is WalkMe’s core enterprise use case: overlay step-by-step instructions on Salesforce, Workday, or SAP so employees stop calling the help desk.
The training failure is slower and harder to measure than onboarding churn. The employee completes the walkthrough. The walkthrough is recorded as complete. The employee does not retain what they read. Three weeks later, they file a support ticket to ask how to do the thing the walkthrough covered.
This happens because a pre-scripted sequence of steps is not how adults learn. Adults learn by doing, by getting feedback when they do something wrong, and by asking questions when something doesn’t match their mental model. A tour cannot give feedback. A tour cannot answer the question “wait, where does this data come from?” A tour can only say: “Step 3 of 7: Click ’Submit.’”
Support ticket volumes after internal software rollouts confirm this pattern. Sophos documented deflecting 12,000 Firewall customer support tickets annually and saving 1,070 hours on training-related time using embedded guidance. That figure captures the volume of questions that in-app guidance can deflect, but also implies that before guidance was in place, 12,000 support tickets were being filed about workflows that employees had presumably been walked through.
Walkthroughs tell employees what to do. They do not teach them why. When the task is slightly different from the scripted version, employees get stuck. The training covers the scenario that was anticipated. Every other scenario is a support ticket.
Where It Fails: Support
The product tour’s support application is the most optimistic: embed contextual help so users can self-resolve before contacting support. In-app help launchers. Searchable knowledge bases. Contextual tooltips that surface documentation when the user hovers over a confused moment.
The data on self-serve support success is mixed. B2B SaaS companies using AI-first support platforms report 60% higher ticket deflection than those relying on traditional in-app content alone. The gap between a searchable FAQ and a live conversation is the gap between knowing the documentation exists and finding the right answer in it. Most users do not read documentation carefully. They skim, don’t find the answer at the resolution level they need, and open a ticket.
The deeper problem is that static help content cannot see the user’s screen. A support tooltip says: “To reset your password, go to Settings > Account > Security.” The user’s screen says something different, because their account is on a trial plan, or they’ve been invited as a collaborator and don’t have account-level access, or the UI has changed since the tooltip was written. The tooltip is correct in the abstract. It is wrong for this user, in this moment.
Support that can see the screen, understand the specific situation, and guide the user through the exact steps for their actual context resolves the ticket at the source. Support that cannot see the screen resolves the general case and hopes for match.
The AI Alternative: Live, Adaptive, Does the Work
The constraint that made product tours necessary was that 1-on-1 guidance requires a human. Humans cost $80,000-$120,000 per year in base salary and can serve dozens of users, not thousands. So teams built tools that approximate guidance at scale, and accepted the approximation.

Implications
If your product team is investing in product tour optimization, you are optimizing inside a constraint that no longer needs to exist.
The data on tour completion, checklist completion, and feature adoption rates does not reflect bad execution. The teams who built those tours are not uniquely bad at their jobs. The results are consistent across the industry because the tool itself has a structural ceiling. Tours tell. They do not do. They point. They do not guide.
The implication is not that all tour tools are worthless. For use cases where the user needs a quick orientation and already understands the product category, a short tour can reduce time-to-first-action. The failure occurs when tours are asked to do what only a conversation can do: resolve confusion, answer the unexpected question, adapt to a screen that looks different than expected.
The shift happening now is not “AI makes tours better.” It is “AI enables a different object entirely.” Not a tooltip with a recommendation engine attached. A session. A guided, adaptive, real-time interaction where the user’s specific situation is the reference point.
